I spent five years as a purchasing manager for a mid-market furniture retailer. Part of the job was factory visits—China, Vietnam, Mexico, and a few domestic plants. I walked the lines, reviewed the QC checklists, argued over salt-spray results on metal parts, and negotiated the price that left the loading dock. Then I watched the same pieces land on a showroom floor or an e-commerce page at three, four, sometimes five times that number.
The tours changed how I buy furniture for my own house. They also explain why so many “premium” pieces feel identical to the ones next to them at half the price.
What the factory price actually covers
At the plant the cost is mostly materials, labor, overhead, and a thin manufacturer margin. For a typical mid-range sofa the breakdown I saw repeatedly looked something like this:
Frame lumber or engineered wood, suspension (sinuous springs or webbing), and basic joinery
Foam and fiber fill
Upholstery fabric or leather, cut and sewn
Labor for assembly and finishing
Packaging and the manufacturer’s own overhead and profit
On a solid mid-tier sofa the factory gate price often sat between $400 and $700 depending on size, fabric grade, and volume. That number already included the manufacturer’s margin. Everything after that—brand licensing, ocean freight, domestic warehousing, showroom rent, sales commissions, marketing, returns, and the retailer’s own profit—got added on top.

Retail markups in furniture commonly run 2x to 3x the wholesale cost, sometimes higher on accent pieces and “designer” collections. Gross margins at retail of 40–50 percent are normal. Net margins after all the overhead are much thinner, often in the single digits. The customer still pays the full stack.
I saw the same frame and suspension system appear under three different brand labels at three different price points. The difference was the fabric grade, the leg style, the brand tag, and the marketing story. The structural core was identical.
Where the money does and does not buy quality
Higher price sometimes bought better materials. A denser foam, a tighter weave, a solid hardwood frame instead of mixed plywood, or a more durable finish showed up in the higher-cost runs. QC was often stricter on the lines that fed premium brands—more frequent salt-spray tests on metal, tighter tolerances on foam density, better documentation.
But price did not track quality in a straight line. I rejected entire containers because the salt-spray test on the hardware failed or the VOC numbers on the finish exceeded the retailer’s internal limit. Those rejected goods did not always disappear. Some were reworked, some were sold into other channels, and some reappeared under different labels at lower price points. The factory that could pass a rigorous QC protocol for one buyer could also produce a lower-spec version for another.
The largest markups often sat on the story rather than the specification. A clean mid-century silhouette, a neutral performance fabric, and a recognizable brand name could double the retail price without changing the frame construction or the foam density. Conversely, a no-name piece built on the same line with a slightly different cover could sell for far less and perform almost identically in daily use.
What I learned to look for instead of the tag
After enough factory floors I stopped starting with the brand or the list price. I start with the parts that actually determine how long the piece lasts and how it feels under a real body.
Frame material and joinery. Solid hardwood or high-grade plywood with proper corner blocks and glued-and-screwed joints outlasts particleboard and staples. You can often see or feel the difference if you can get underneath or ask for the specification sheet.
Suspension. Sinuous springs or quality webbing with adequate gauge and attachment points matter more than the cover. Cheap suspension bottoms out; good suspension keeps its shape.

Foam density and composition. Higher-density foam holds up longer. The difference shows up after a year of daily sitting, not in the showroom.
Fabric or leather grade and the way it is applied. Performance fabrics with documented abrasion ratings and tight tailoring age better than delicate weaves that look perfect under showroom lights.
Hardware and finish durability. Drawer slides, leg attachments, and metal finishes that have passed salt-spray or cycle testing survive longer in real houses.
I still pay attention to cost-per-year. A $2,400 sofa that uses the same core construction as a $1,100 piece from a less-marketed line is rarely a better investment. A $1,800 sofa with denser foam, better suspension, and a fabric that can handle kids and dogs can be worth more than a $3,500 piece that prioritizes the label.
The three-month rule still applies
Factory tours taught me what is inside the box. Living with the furniture teaches me whether those specifications actually hold up. I do not recommend anything that has not spent at least three months in our house under real use—Mia climbing, spills, daily sitting, the occasional move across the room. The specification sheet is the starting filter. The living test is the final one.
When I look at a price tag now I do the same mental math I did on the factory floor. What is the probable gate cost? What is the brand and channel adding? Is the difference visible in the frame, the foam, the fabric, or only in the marketing? Most of the time the answer is visible once you know where to look.
Strip the filter. Look at the joinery, the density, the test reports if they exist, and the real cost of the years you will actually use the piece. The number on the tag is only the last chapter of a much longer story that started on a factory floor.
